This reference design has not been ported to Vivado 2014.4 yet.

I ported the same design for the Zynq Mini-ITX to 2014.4. I'm not surprised you are having problems. While there are other ways to do this, here's the most reliable way that I found to get a working design.
1. Download the 2014.2 Vivado scripts from the ADI wiki site to get the most up to date release available currently.
2. Build the design and make sure it all works with the HDMI software.
3. Open the design in Vivado 2014.3 and allow it to upgrade. You will need to upgrade all of the IP as well. In one case for the Zynq Mini-ITX, I found I had to replace one of the IP blocks with a newer one, as it could not be upgraded (not sure if this will be the same for ZedBoard or not, but I expect it will).
4. Test the design again to make sure it runs in 2014.3.
5. Open the design in Vivado 2014.4 and allow it to upgrade. You again need to upgrade all IP, but this time it should go smoothly.
6. Rebuild and test.
Once you have the HDMI design working standalone, this is the HW platform used for Ubuntu.

I did kind of what HockeyMan is saying. I built in 2013.4 from scripts upgraded to 2014.2 and built it there and then upgraded to 2014.4 and it worked. Going straight to 2014.4 worked but had no video this way HDMI is also working. Thanks for the help! Also, no manual changes were necessary.
Anybody know where the actual sample image displayed on the screen for this demo is located? Is it embedded in the .elf file?
